What is a MaxDiff?
Respondents are shown small sets of items and asked to identify the most and least important. Simple to answer, but analytically powerful.
The technique also works with images, making it useful for visual stimulus testing, including packaging, logos, and creative concepts.
The repeated forced choices accumulate into precise importance scores and individual-level estimates that ratings cannot match.
The outputs support scenario simulation, including testing different combinations of features, messages, or attributes before committing resources. That makes MaxDiff as useful for optimisation as it is for prioritisation.

Five steps to clear priorities.

Define attributes
Identify the features, benefits, messages, or stimuli to test. Typically, 8–25 items deliver actionable results.
STEP · 02
Design study
Configure choice tasks in which respondents see sets of 4–5 items and select the most and least important items. Design can be fixed or adaptive.

Collect responses
Field the survey with your target audience. Each respondent completes multiple-choice tasks, generating rich preference data.

MaxDiff forces harder trade-offs than ranking. Respondents choose only the best and worst from each set rather than ordering everything. This yields more discriminating data than rating scales, which typically suffer from the “everything-is-important” problem. It also eliminates the cultural scale bias that makes international comparisons unreliable: the forced-choice format produces comparable results across markets.
The sweet spot is 8–20 items. Fewer than 8 does not provide enough discrimination. More than 20 risks respondent fatigue. For larger sets, hierarchical MaxDiff tests items within relevant groups first, then drills down into priorities within each group.
Fixed MaxDiff shows predetermined sets of items to all respondents. Adaptive MaxDiff adjusts choice tasks in real time based on previous answers, zeroing in on the most differentiating comparisons for each individual. Adaptive provides more precise estimates with fewer questions but requires more sophisticated programming.
Yes. At its core, MaxDiff is a questioning technique and integrates cleanly with other methodologies. It is frequently combined with conjoint analysis for comprehensive product development research, paired with segmentation to understand group differences, or included within brand tracking and customer experience studies.
